There is a winter in every renovation where you spend a great deal of money and the house looks exactly as it did in October.

Nothing to photograph. Nothing to show anyone who visits. Wire inside walls, a drain under a floor, a roof detail nobody will ever see — and the room you're standing in is the same room.

That isn't a mistake. It's the first of your two budgets being spent.

There are two, and only one of them is visual.

The building wrote the first one long before you arrived: safe, dry, warm, wired, drained. The second is the reason you came, features, the beams in the kitchen, the terrace at the right height, the room with the light that made you say yes.

Yours can wait five years and cost nothing. The house cannot. Water finds the floor.

So keep two numbers, and never let one fund the other.

Everyone knows a renovation costs more than planned. It's the least surprising fact in the business — and people go on being surprised by it anyway. We did.

Not because we weren't listening. Because knowing something in general is different from accepting it about your own house, in the week you fall in love with it.

Your artisan can't tell you either, and he isn't hiding anything. He's standing in front of a wall. He can price the wall. He can't price what's inside it, because nobody has opened it — not him, not you, not the last four people who owned the place.

So do the math properly. Then hold it loosely.

When reality arrives, adjust the vision instead of the mood. Not abandoning it — keeping its core. Ask what the place is really for, keep that, let the rest wait. Our rental unit is finished. The second one hasn't started. That isn't a project that went wrong.

And when the math comes in your favour, extend the vision. We are quick to shrink and strangely slow to grow.

It isn't a renovation with a budget attached. It's a building adventure.

The price was right, the moment was right.

If you can't forecast weather. You build a roof.

Everyone buying in France tries to time it , the exchange rate, the market, the price of materials. We did too. And four years on, holding every document, I still cannot tell you what the currency actually cost us.

That isn't a dodge. That's the whole point. If it can't be measured with hindsight, it was never going to be predicted.

So build for not knowing instead. Three things, and none of them ask you to be right about anything:

→ Move your money on purpose. Decide when it converts, and in how many pieces, before you fall in love with a house.

→ Ask every quote how long the price holds. Then write the answer on the paper, in your own hand.

→ Make the project shorter. Ours ran four years — so we stood out in four years of weather. Shortening a timeline is a form of contingency, and almost nobody counts it as one.

Our diagnostics named the lead paint. They named the attic floor that wouldn't take a load. They named the asbestos on the outbuilding roof. Nothing was hidden — the reports were accurate and they came on time.

It still cost more than that file suggested.

Because a diagnostic tells you what is there. It doesn't tell you what to do about it.

A positive asbestos result is not a removal job. Sound sheet, undisturbed, on a building nobody is touching, sits at the bottom of the scale — and down there the report doesn't order anything. It recommends. Nearly all the asbestos in an ordinary French house sits in that category, and for that category the law itself stops at advice.

Now decide you want that outbuilding as a guest room. The moment your works disturb the sheet, the same line on the same report becomes a certified firm, containment, tracked waste and a tip that will actually accept it.

Same finding. Same roof. Two completely different situations.

The report can't tell you which one you're in. It was written about a house being sold, not a house about to be worked on. Nobody asked what you intended to do.

So read the file as a list of questions, not a verdict. Then ask the one thing nobody in the transaction will ask for you: what are we actually going to do to this part of the building?

The finding doesn't set your bill. That answer does.

Before the builders came we emptied the first floor by hand. Ten centimetres of sand, ten centimetres of stone, terracotta on top — 55 square metres, about 21 tonnes, carried down a stone staircase in buckets.

Three weeks of it, the two of us. We'll never do it again. But it's the only reason the quote worked out.

Because when the first devis came back too high and I started cutting, I knew exactly what that floor could carry. The slab I'd been quoted weighed 22 tonnes — more than everything we'd just removed. The thinner one weighed 15. I didn't choose it to save money. The money fell out afterwards.

That's the thing nobody says about builders' quotes. A vague brief comes back priced at maximum spec, because an artisan pricing an undefined job is pricing his own risk. You'll flinch at the total and start cutting. Everybody does. The question is whether you know what you're cutting.

Work out what the building has to carry before you ask what it costs.

What's under your floor?

Our house was listed at €300,000. We bought it for €267,000 — and for a moment that felt like the whole story.

It wasn't. The price is the entry fee. On top of it: €15,770 of notaire fees, the currency-exchange cut, and — if applicable, above €1.3M of property — the French wealth tax. The house is ~150 m² — about €1,780/m² just to own it as it stood. And it didn't stand well: the seller's own diagnostics already listed degraded class-3 lead paint and three floors too unsafe to walk on. Restoring 150 m² honestly runs €900–1,500/m² as a minimum— and I'd know: four years in, we've spent €110,000 and the barn still has a dirt floor.

Two things no spreadsheet warned us about: the krone fell from 9.90 to 12 per euro mid-project (~€15,000–18,000 lost on the works in exchange alone), and materials rose ~30% after Covid .... and Ukraine. Then the good news — we did much of it ourselves, and I drew the plans. At artisan rates, with drawings, VAT and project management, that €105,000 becomes over €160,000. The gap is our labour and my eye. The price didn't buy us a home; it bought the right to build one — which is why I give buyers two budgets, never one.
